Your Agency Is Selling You Headcount. You Should Be Buying Systems.

Here's the uncomfortable question to ask your agency: if you stopped paying them tomorrow, what would keep working?

For most retainers, the honest answer is: nothing. The reporting stops, the posting stops, the "optimisation" stops. You weren't buying an asset. You were renting attention.

The retainer model, honestly described

Agencies bill people-hours. Their economics improve when more people touch your account and more meetings fill your calendar. None of that is evil. It's just an incentive structure, and the incentive is activity, not machinery.

That's why you get 20-page reports (activity, visible), weekly calls (activity, billable), and dashboards of impressions (activity, flattering), and why the question "what does a customer cost us?" so often gets a fuzzy answer.

The systems alternative

A system is different in kind: it's built once, it's measured on one number, and it keeps working whether or not anyone is billing you. Follow-up automation doesn't attend meetings. A tracking setup doesn't need a retainer to keep telling the truth. A landing page converts on Christmas Day.

The test of a systems-builder is equally simple: they should be trying to make themselves unnecessary. Everything documented. Everything on your accounts. Everything survivable without them.

Three questions that expose the difference

  1. "Who owns the ad account and the data?" If it's them, run. That's a hostage situation with a monthly invoice.
  2. "What's the one number you report?" Cost per customer is a system answer. "Reach is up 40%" is a retainer answer.
  3. "What happens if we pause for two months?" A systems answer lists what keeps running. A retainer answer is a cancellation clause.

The disclosure
